PepsiCo, a global powerhouse with $91 billion in annual revenue, faced a critical bottleneck in its massive distribution network. Distributors and sales representatives struggled to bridge the gap between catalog equipment and the physical reality of a customer’s space. To solve this, we developed a mobile-first, AR-powered solution designed to bring precision to the sales process. By allowing distributors to virtually place coolers and dispensers in a shop or restaurant, we eliminated guesswork and replaced manual, error-prone paperwork with a streamlined digital workflow. Today, the platform empowers PepsiCo’s field teams to deliver the right equipment the first time, enhancing professional presentation and operational speed.

 

Challenges

Distributors frequently struggled to accurately assess equipment size and compatibility, leading to incorrect deliveries and wasted logistics costs. The existing process relied on manual loan agreements, which were time-consuming for sales representatives and prone to significant paperwork errors. Furthermore, tracking these physical documents across thousands of locations was a management nightmare. The core challenge was creating a mobile tool that could provide high-fidelity spatial awareness for equipment placement while simultaneously digitizing the complex legal hurdles of equipment leasing in a secure, cloud-native environment.

 

Process

The development process began by mapping the distributor’s journey from the initial site visit to the final equipment installation. We focused on integrating AR technology that could calculate "Beverage Details" and clearance requirements-such as a 100cm top clearance or 10cm rear spacing-in real-time. The engineering team built a 100% Cloud-Native SaaS backend to ensure the app could be deployed rapidly across different regions. We implemented a digital contract engine that automatically pulls equipment specs into loan agreements, allowing for immediate electronic signatures. Finally, we integrated a data collection module to capture customer preferences, enabling PepsiCo to optimize future product offerings based on real-world placement data.
